"Self-hosted AI is more expensive" is one of those things everyone repeats and nobody checks. So let's check it — honestly, including the costs that usually get left out of both sides.
The monthly-vs-once trap
Cloud AI is priced to feel cheap: $20–30 a month, cancel anytime. Self-hosted AI has a number that looks scary up front: a few hundred euros for hardware. But you're comparing a recurring cost to a one-time cost, and over a multi-year horizon that changes the picture completely.
The honest question isn't "which is cheaper this month" — it's "what does each actually cost over three years of real use?"
Cloud AI: the 3-year math
Take a single mainstream AI subscription at ~$20/month:

For a small team of five on per-seat tools at ~$25/user/month, that's $1,500/year — $4,500 over three years, and it never stops. Add a second tool (transcription, coding, image) and it compounds.
What you get for it: excellent models, zero maintenance, and a hard dependency — your history lives on their servers, prices can rise, and the service can change or disappear.
Self-hosted AI: the 3-year math

For one user the totals are surprisingly close. A team can share self-hosted capacity without licensing the hardware per person, but concurrency, model size, support, and any connected services still affect the real cost.
The costs people forget
On the cloud side: per-seat multiplication, annual price creep, and the switching cost — export your history and you get a text dump with none of the learned context. That lock-in is a real, if invisible, cost.
On the self-hosted side: be honest too. A pure-DIY build costs you time — sourcing parts, flashing, installing, troubleshooting, and ongoing updates. That's 10–20 hours that aren't free.
